How to tell your water softener is actually working

A softener doesn't come with a light that says "working." It just quietly does its job, or quietly stops, and most people don't notice until the spots come back on the glasses. Here's how to actually check, starting with the checks that cost nothing.
The soap test
This is the fastest one. Wet your hands, add a small amount of soap, and rub them together. Soft water lathers up fast and rinses off completely, with a slightly slick feel while it's rinsing. Hard water fights the soap: it takes more product to work up any lather, and your hands feel squeaky rather than slick when you rinse, because soap residue is bonding to the minerals instead of washing away.
If you know what soft water feels like from before, this test alone will tell you if something's changed. If you're not sure, do it at a tap you know is untreated (an outdoor spigot, for instance) and compare.
The strip test
Test strips are the fast, cheap way to put a number on it. Run water from a treated tap, dip a strip, and compare the color to the chart on the bottle. A softener that's working should read at or near zero grains per gallon. Anything showing meaningful hardness on a tap that's supposed to be softened means the system isn't treating that water, even if it sounds like it's running normally.
A couple of things that trip people up:
- Test at a tap downstream of the softener, not before it. An outdoor spigot or a hose bib is often plumbed ahead of the softener on purpose, so it'll always read hard. That's normal, not a failure.
- Compare against your baseline. If your free test measured your untreated water at, say, 17 grains per gallon, a treated reading near zero is the goal. A treated reading of 8 or 10 isn't "working," even though it's lower than untreated. It means the softener is partially keeping up, not fully.
What salt usage should look like
Most homes go through a bag or two of softener salt a month, though it depends on your household size and how hard your water is. A few honest signals to watch:
- The brine tank should never sit empty. Running dry for more than a day or two means the system can't regenerate, so it's not softening anything until you add salt.
- Watch for a salt bridge, a hardened crust that forms above the water level in the tank and blocks the salt underneath from dissolving. It looks like the tank is full from the top, but the water below can't reach the salt. If you tap the tank with a broom handle and it sounds hollow near the top, that's a bridge. Breaking it up (carefully, without puncturing the tank) usually fixes it.
- Salt usage that suddenly drops without you using less water is worth a look. It can mean the system stopped regenerating on schedule.
Honest signs something's wrong
Cheapest checks first, in the order we'd actually try them:
- Soap and strip tests both say hard, even right after a regeneration cycle. Start here, it's free and takes two minutes.
- Salt isn't going down, or the brine tank has standing water that never drops (a sign the system isn't drawing brine during regeneration).
- The resin tank is old. Resin beads wear out with use. A well maintained system can run well over a decade, but if yours is considerably older than that and the first two checks come back bad, worn resin is a reasonable suspect.
- The bypass valve got left in bypass. This sounds obvious, but it's the single most common reason a "broken" softener turns out to be fine. Check the valve position before assuming anything's actually wrong.

The bottom line
You don't need to guess. A soap test and a set of strips will tell you in under five minutes whether your softener is doing its job, and both are tools we leave with every install so you're never taking our word for it.
